Why Most Enterprises Hire the Wrong Head of AI and What to Do Instead

How to Hire a Head of AI: What the Role Actually Requires in 2026
The most misunderstood hire in enterprise right now is also one of the most consequential. What the role demands depends on what problem the organization is actually trying to solve, and most job descriptions get that wrong before the search even begins.
Somewhere in the last two years, the Head of AI became the hire every enterprise board asked about and almost no organization understood. Titles multiplied across industries and geographies: Chief AI Officer, VP of AI, Head of Artificial Intelligence, Director of AI Strategy, each attached to a different mandate, a different reporting line, and a fundamentally different idea of what the person would actually do once inside the building.
The confusion has produced predictable results. A 2025 IBM Institute for Business Value study of 2,000 CEOs across 33 countries found that only 25% of AI initiatives have delivered expected return on investment over the past three years, and just 16% have scaled enterprise-wide. The gap between AI ambition and AI outcome at enterprise scale is large, and leadership clarity is one of the primary reasons for it. According to IBM’s dedicated research covering more than 600 CAIOs across 22 geographies, organizations with a Chief AI Officer in place see 10% higher ROI on AI spend and are 24% more likely to report outperforming peers on innovation. Organizations where the CAIO leads a centralized or hub-and-spoke operating model see up to 36% higher ROI than those with decentralized structures.
This piece examines what the Head of AI role actually requires in different organizational contexts, which professional backgrounds have demonstrated the strongest fit for which types of organizations, and what patterns in candidates consistently precede a failed hire. It is written for the people making or influencing the hiring decision: CEOs, CHROs, and board members who need to evaluate candidates without being subject matter experts themselves.
Why the Role Is So Frequently Misunderstood
The first problem is that Head of AI describes a purpose, not a function. Most senior roles in an organization have an established professional tradition behind them, decades of accumulated practice that define what a CFO does, what a CHRO is responsible for, and what a CTO actually builds. The Chief AI Officer role has existed in recognizable form for less than five years for most enterprises and has no such established tradition. Every organization is, to some extent, inventing the role from scratch.
According to a 2024 Foundry survey, one in four enterprise companies either have an AI chief or are seeking candidates to fill the position. That number has risen further since. Among FTSE 100 companies, nearly 48% now have a CAIO or equivalent role, with 67% of those appointments made since January 2023, according to executive search firm Pltfrm’s May 2025 analysis. The rush to fill the position has outpaced the organizational clarity about what it should contain.
The second problem is that the role’s responsibilities overlap significantly with positions that already exist in most large enterprises. The Chief Information Officer owns technology infrastructure. The Chief Technology Officer owns product and engineering direction. The Chief Data Officer owns data governance and quality. The Chief Information Security Officer owns risk from AI systems touching sensitive data. The CAIO’s responsibilities intersect with all of these roles, which means that hiring one without first clarifying the organizational design around them frequently produces friction rather than progress.
The third problem is the one with the most direct business consequences: organizations hire for the wrong archetype relative to their actual situation. Executive search firm Egon Zehnder has developed a framework identifying three distinct AI leadership archetypes, the Industry Shaper, the Builder, and the Transformer, and the research suggests that most organizations default to searching for a Builder when they actually need a Transformer, or search for a Transformer when they are still at a stage that requires a Builder. The distinction matters more than almost any other hiring variable.
The Three Archetypes and When Each One Fits
The Egon Zehnder framework provides a useful starting point for any organization designing this hire, because it shifts the conversation from “what does a Head of AI look like” to “what does our organization need done.” Those are different questions with different answers.
The Builder
Builders are deeply technical leaders, typically with backgrounds in machine learning research, computational engineering, or applied AI development at a significant technology company or research institution. They are drawn to complexity, motivated by the construction of novel systems, and most effective in environments where the core challenge is building proprietary AI capability that does not yet exist. Egon Zehnder notes that Builders are the right fit for companies developing proprietary AI models and products requiring technical expertise to innovate at scale, but cautions that they may struggle with organizational politics and are best suited for environments that value experimentation over immediate targets.
For most large Indian enterprises in 2026, a Builder is the wrong archetype. The question facing a bank, a logistics company, or a healthcare provider is rarely “how do we build a frontier AI model.” It is almost always “how do we deploy, govern, and extract business value from AI capabilities that already exist in the market.” That is a Transformer’s job, and mistaking the two is one of the most common and costly errors in this search.
The Transformer
Transformers are the archetype most enterprises actually need. They combine sufficient technical literacy to evaluate AI capabilities, direct vendor choices, and credibly manage technical teams, with the organizational and commercial skills required to drive adoption across business functions. Egon Zehnder describes them as execution-oriented leaders who manage cross-functional teams to deliver AI-driven business results and who possess the communication skills to align AI programs with corporate goals. Their career histories typically include a mix of technical experience and line management in a business unit or function, rather than a linear path through research or engineering organizations.
The Transformer archetype has two distinct subtypes that are worth distinguishing in a search. The first is the Tech Driver: a leader who is fundamentally a technologist by training and instinct but has developed genuine commercial fluency through exposure to product, strategy, or general management roles. The second is the Business Driver: a leader who is fundamentally a business executive by training and instinct but has developed genuine technical depth through sustained engagement with data, engineering, or adjacent functions over a significant period of time. Both subtypes can succeed in this role. The question is which the specific organizational culture will receive more readily, and which the CEO and CTO are better positioned to work with.
The Industry Shaper
Industry Shapers are visionary, often public figures in the AI space, characterized by strategic foresight, external influence, and the ability to reframe how an organization thinks about AI’s potential. They are valuable on advisory boards, as external partners, and occasionally as the right first hire in an organization that needs to shift its thinking before it can shift its operations. For most enterprise contexts, they are the wrong operational hire: high visibility, often low execution capacity, and frequently frustrated by the pace and politics of large organizations.
What Backgrounds Actually Work
The profiles of effective Heads of AI at enterprise organizations share a pattern that most job descriptions fail to capture, because job descriptions tend to list skills rather than describe the experience arc that produces those skills. The specific academic background, the specific industry of origin, and the specific technical stack matter less than the shape of the career: whether the person has operated at the intersection of technical and commercial accountability before, and whether they have done so at a scale relevant to the organization they are joining.
The applied ML leader who moved into product or strategy
One of the most reliable profiles is a machine learning engineer or data scientist who spent the first decade of their career building production systems, then moved deliberately into a product, strategy, or general management role. This profile produces someone who can evaluate technical claims without being deceived, engage credibly with engineering teams, and simultaneously hold a business outcome accountable. The risk in this profile is that the person has not yet operated at full executive scope and may struggle with the political navigation and board-level communication that senior AI leadership requires in large organizations.
The business executive with sustained technical depth
A second reliable profile is an executive whose career origin is in a commercial function, strategy, consulting, operations, or finance, but who has spent a significant period, typically five or more years, working directly alongside data and engineering teams in a business problem-solving capacity. This is distinct from an executive who has worked with AI teams in a client or oversight capacity. The relevant experience is having been in the room when technical decisions were made, having understood the tradeoffs, and having been accountable for the outcomes. The risk in this profile is a tendency to overestimate their technical depth on unfamiliar terrain and to defer too readily to vendors or internal engineers on decisions that should have business judgment applied to them.
What does not work as reliably as it looks
Three profiles present frequently in searches for this role and underperform relative to expectations more consistently than others.
The first is the academic or research scientist who has moved directly into an enterprise leadership role without a meaningful period in a commercial or operational context. Research credibility is valuable in this role, but the transition from producing knowledge to producing business outcomes requires organizational skills that academic environments rarely develop. The person who spent fifteen years publishing papers on transformer architectures may be the most technically sophisticated candidate in any pool and still lack the capacity to drive enterprise-wide adoption against organizational resistance.
The second is the consultant who has advised on AI strategy across multiple clients but has never been operationally accountable for an AI program’s success or failure. Advisory experience produces a different kind of judgment than operational experience. The Head of AI is not advising the organization; they are running something, and the accountability structure for that is fundamentally different from the accountability structure of a project or engagement.
The third is the executive who built a strong AI practice at a technology company and is joining an organization in a different industry without appreciating how different the constraints are. AI leadership at a software company, where data is clean, engineering talent is abundant, and the product itself is digital, requires different judgment than AI leadership at a manufacturing company, a hospital system, or a financial institution, where data is fragmented, regulatory constraints are hard, and the operations AI touches are physical and consequential. Industry context is not transferable at the speed most organizations assume.
How Organizational Structure Determines What the Role Can Achieve
Hiring the right person into the wrong organizational structure produces the same outcome as hiring the wrong person: very little. The structure in which the Head of AI operates determines their effective authority more than their title does, and the structural questions need to be resolved before the search begins rather than after the hire is made.
IBM’s research on CAIOs found that 57% report directly to either the CEO or the Board of Directors, and that CAIOs operating in centralized or hub-and-spoke models achieve 36% higher ROI than those in decentralized structures. The implication is direct: a Head of AI who reports to the CTO and has no independent budget authority is structurally constrained from driving enterprise-wide change, regardless of their capability. An organization that places AI leadership three levels below the CEO and expects enterprise-wide transformation has made a structural decision that no hiring decision can overcome.
The question of whether the Head of AI role should sit inside technology, inside strategy, or as an independent function also matters more than most organizations acknowledge at the start of a search. When the role sits inside technology, it tends to produce technically sophisticated programs with limited business adoption. When it sits inside strategy, it tends to produce well-governed programs with limited technical credibility. The most effective models tend to be independent functions with direct CEO access, a dedicated budget, and formal partnership obligations with the CTO/CIO, CDO, and CHRO.
Hiring the right person into the wrong structure produces the same outcome as hiring the wrong person. The organizational design question must be resolved before the search begins.

The Red Flags in Candidates
The patterns that precede a failed Head of AI hire are more consistent than the patterns that precede a successful one, because failure tends to cluster around a smaller set of identifiable problems. These are substantive issues with how a candidate thinks about the role and what they will do in it, not red flags in the conventional HR sense.
The candidate describes their vision for AI in the organization primarily in terms of technology. They talk about building infrastructure, deploying models, and evaluating tools. They talk much less about adoption, change management, and the organizational resistance that follows every significant AI deployment. A Head of AI who has not thought rigorously about why people do not use AI systems that are technically functional has not yet understood the actual job.
The candidate cannot describe a specific instance where an AI initiative they led failed to deliver its intended outcome and articulate what they learned from it and what they would do differently. Every person who has operated AI programs at enterprise scale for more than two years has experienced this. A candidate who presents an unbroken record of success has either not operated at sufficient scale or is not being candid. Neither is encouraging.
The candidate uses the word “democratize” to describe their goal for AI in the organization without being able to specify what that means operationally: which users, which use cases, which success metric, and which timeline. Democratization is a direction, not a plan. A head of function who cannot translate a direction into a plan has a communication problem at minimum and a strategic thinking problem at most.
The candidate’s career history shows consistent movement toward roles with larger scope but limited accountability for outcomes. Senior advisory roles, thought leadership positions, and cross-functional program oversight are valuable career experiences. A career composed almost entirely of these experiences, with no instance of direct ownership of a P&L, a product, or a function with hard outcome metrics, is a reasonable predictor of difficulty in a role where business accountability for AI ROI is explicit.
The candidate cannot explain, in terms a senior business leader who is not technical would find genuinely useful, why a particular AI approach is or is not appropriate for a specific business problem. Translating between technical and business reasoning is a thinking skill, not a communication skill. Candidates who are technically sophisticated but cannot perform this translation will have persistent difficulty operating at the C-suite level, where the decisions they need to influence are made by people who do not share their technical frame.
The Questions That Separate Good Candidates from the Right One
Standard interview processes for this role tend to produce answers optimized for interviewers who are not themselves technical, which is often the case when the hiring committee includes a CEO and CHRO. The questions below are designed to produce answers that reveal how a candidate thinks, not just what they know.
On organizational judgment
Ask the candidate to describe a situation where a technically sound AI initiative was the wrong decision for the organization at that moment, and what they did about it. The answer should reveal whether the candidate can distinguish between what is technically possible and what is organizationally appropriate, and whether they can hold that distinction under pressure from stakeholders who want to move forward.
On governance and risk
Ask the candidate how they would approach an AI system that is producing statistically accurate outputs but generating outcomes that feel unfair to a subset of users. The answer should reveal whether the candidate has a framework for thinking about AI governance that goes beyond compliance, and whether they are capable of holding technical and ethical considerations simultaneously without collapsing one into the other.
On execution and accountability
Ask the candidate to describe the last AI program they personally owned, not advised on, not contributed to, including the original business case, the outcome metrics, the actual results, and what they would change. The specificity of the answer is itself informative. Candidates who have owned programs at scale can describe them precisely. Candidates who have been adjacent to programs tend to generalize.
On the limits of their own expertise
Ask the candidate what they would need to learn about your industry before they could make a confident recommendation on a significant AI investment decision, and how they would go about learning it. The answer reveals intellectual honesty about the limits of transferable expertise, and the approach reveals whether they have a systematic method for building domain knowledge or whether they rely on general AI fluency to substitute for it.
The three decisions that should be made before the job description is written: what archetype the organization actually needs relative to its current AI maturity, where the role will sit in the organizational structure and what budget authority it will carry, and which existing executive relationships the Head of AI will need to navigate from day one. Organizations that answer these questions before searching fill the role faster and retain the person longer.
A Note on the Indian Enterprise Context
The Head of AI role in Indian enterprises has two additional dimensions that are rarely acknowledged in global frameworks for this hire. The first is language and linguistic complexity. An AI leader in an Indian enterprise who does not understand the implications of multilingual deployment, the performance gaps, the tokenization economics, the code-switching challenge, is operating with an incomplete picture of what their AI systems are actually doing in the hands of end users. This is a mainstream operational issue for any customer-facing AI deployment in India, not a technical niche.
The second is regulatory literacy specific to the Indian context. The DPDP Act, sector-specific data requirements from RBI, SEBI, and IRDAI, and the evolving position of India’s AI governance framework are not details to be managed by the legal team after the Head of AI has made a technical decision. They are constraints that should shape AI strategy from the beginning. A candidate who frames Indian regulatory requirements as an obstacle to AI deployment rather than a design parameter has not yet developed the judgment the role requires in this market.
