Your E-commerce Stack Is Leaking 2–5% of GMV. No Dashboard Shows It
Coordination failures between commerce systems leak 2% to 5% of GMV, and no dashboard shows it. AIORA founder Rahul Chaudhari on why growth stalls.

Every initiative is winning, every dashboard is green, and the growth still does not add up. Rahul Chaudhari spent 11 years at Amazon and Kohl’s watching the same thing happen. He argues the leak sits in the space between your systems, on the page your customer actually sees.
If you own the growth number at a major e-commerce, DTC or quick-commerce company, whether as CDO, CRO or chief growth officer, you have probably lived this. Every initiative is winning, every dashboard is green, and somehow the growth still does not add up.
Here is why. Each of those initiatives runs on its own system, and each system optimizes for its own goal. Search optimizes for relevance. Promotions push conversion. Loyalty builds lifetime value. Individually they all succeed. Nobody arbitrates the trade-offs between them, so they collide on the one surface that decides your revenue: the page your customer actually sees.
Those collisions are coordination failures, and they leak 2% to 5% of your GMV. You cannot see the leak on any single dashboard, because it does not live inside any single tool. It lives in the space between them, which is where nobody is looking.
What it looks like on the page
Your festive-sale banner promises 40% off a hero product. The customer clicks, adds it to the cart, and at checkout the discount does not apply, because your promotions engine has that product on an exclusion list the banner never knew about. The banner did its job. The promotions engine did its job. Nobody coordinated them, so the customer sees a broken promise: 40% off that turns into full price with no explanation. They abandon the cart. You conclude they got distracted and retarget them with more spend, when what you actually did was confuse them.
It is rarely one glitch. It is a pattern: the same product ranked three times on one page, a recommended item that is out of stock, two discounts that stack and erase your margin. Each one is invisible on any single dashboard, because each system did exactly what it was measured on. The failure is that nobody looked at them together, the way your customer saw them.
Why a smarter tool does not fix it
I spent 11 years in global commerce at Amazon and Kohl’s, owning P&L on both sides of the table, building this technology and buying it. The pattern was the same everywhere. The tools were good. The stack was modern. And the growth still leaked, because nothing sat above the individual systems to arbitrate what the customer ended up experiencing. Adding a smarter tool does not fix that. Coordinating the ones you already have does.
That coordination layer does not exist in most retail stacks today. It is what we are building at AIORA, the decision layer for commerce.
The thesis in three minutes
Here’s a 3-minute video that explains it — what goes wrong, why it stays hidden, and what coordination changes.
How we work with you
AIORA works alongside your team, not around it. We bring the coordination view and the measurement discipline. You bring the enterprise context and the goals. The engagement runs in three steps, and each one stands on its own.
Diagnostic
Through your customer’s eyes
Surfaces coordination-failure patterns by observing what your customer actually sees, not what your dashboards report. No integration required.
“You have a promo-stacking conflict on your homepage.”
Measurement
A dollar value on every pattern
A structured review of your existing log data. Quantifies each pattern and surfaces incremental ones that are invisible from the outside.
“It is costing you $2.3M a year, concentrated in loyalty-tier during sale events.”
Resolution
Test the fixes and measure the impact
Controlled experiments on the highest-value patterns. Your team runs the tests. AIORA provides the coordination view.
“Here is the A/B test design, the fix and the measured impact.”
Integration required: None
Each step is independently valuable. Each step earns the next.
Get in touch
If that is the gap you are staring at, I would welcome a conversation. We will start by running a no-integration diagnostic on your site, so we begin with what is actually happening on your pages instead of a generic pitch. Reach me at rahul@aiora.systems.
Rahul Chaudhari is the founder of AIORA, the decision layer for commerce, based in Seattle. He spent 11 years in enterprise commerce at Amazon and Kohl’s, leading a $5B+ P&L across category, product and technology, on both the build side and the buy side, including Prime Day India. He was the buyer of the technology he is now building. The coordination problem he describes shows up wherever an e-commerce, DTC or quick-commerce company runs multiple systems across its surfaces.
